Kowalski torch

Hello all
I have kowalski 1250 that don't work anymore so i decided to switch it to led but i don't know how.
My idea is to put 3x (1x xm-l drop in separately) on heatsink and connect it to sanyo 18600 li-ion pack from ebay.
Problem is that i can't find xm-l drop in that work on 2.8-3A because i want around 3000lum output (1000lum per drop in).
Can you please suggest me parts (drivers, leds etc) and ideas to finish this torch. Thank you

-almost any driver get 2,8A CC
-light output comes from design , cooling , driver , optics .....it si not just a number from catalogue

One of the most important questions you haven't answered is what kind of beam do you want? Narrow focus for turbid water, medium for clear water, or wide for video?

You are correct that 3 XMLs can give you about 3000 lm (at the LED, maybe not OTF). To run that for 2 hours you need around 70 Wh in your battery pack. That's 8-10 typical 18650s. What is the configuration of the pack you are looking at? That is also quite important.

Lastly, what skills do you have? Noob, basic, or advanced machining? Good at math, want to learn thermal calcs? Soldering?

My idea

I need Narrow-medium beam (15-25 angle)
I'm noob at electronics but i'm mechanical engineer so i can make heatsink or other mechanical parts. I also have acces to cnc machine.
For batteries my idea is to make my own pack of 10x18650 batteries

10 18650's in parallel will be a pain to charge. Also , you will then need a 9 amp regulator or 3 3 amp regulators.

Probably better off with 3 serial 3 parallel ( 9 cell) set up or a 4S2P set up.

Your heat sink will be a big issue with 3000 lumen.

Personally I dont see a need for 3000 lumen unless its a video light. I have a 1000 lumen light and its plenty. Massive run time too.

Any ideas how to put 1x mt-g2 ? That chip is in original kowalski led (~2050lum)

what about something more simple like and you have space ( also light should be close to neutral buoyancy keep that in mind so ...calculate weight)

PS: I normal work with these components and I like them (I don't mix too much with different leds, drivers.... etc ... post cost a lot ;-)) and I use what work.
Lamp with group reflectors works ...... like but I would use CREE P G-2 but it is just more complicated and HEAVY !

Sorry, but night diving with 2000-3000 lm light output is a dullness!
That illuminates half the ocean... I wouldn't want to night dive with someone with that much of light. Almost every fish or other creature that could have been in sight will escape as fast as possible!

Something between 300 to ~600 lumens on medium angles will be plenty for high vis night diving.
