Carclo 10003 20mm Plain Tight Optic + Cree XP-G = Fail?

I see gorgeous beamshots of the Carclo 10003/XPG combination, but I somehow cannot obtain them with my setup. The beam is always unfocused and really, really messy. Using a XM-L works wonders (I can plainly see that the optic "yellows" completely), but I cannot for the life of me get the optic to yellow for a Nichia 219 or Cree XP-G of which it was designed for. Is there something I'm doing wrong?

The only thing I can think of is that the LED is not centered, and/or is not at the right height, but I'm not sure how to check for those.
