I have a found XT11 with a busted o-ring. A good charger and 18650 battery from Amazon go for about $55, which still leaves me with a busted o-ring. A new XT12 WITH battery, built-in charger, and good o-rings is only $90.

The separate charger and battery are probably of better quality, so there's that.

Is the quality difference worth sticking with the XT11, or should I just go ahead and get the XT12?

I like the XT12 over the XT11 out of sheer laziness. Proprietary charging systems are usually a pain, but their magnetic one works really well and you don't have to worry about rubber port covers flopping around or tearing off.

You do have to use one of their batteries if you want to charge it in the light, but it comes with one and the 3400s are relatively inexpensive.
